Western publishing for a Korean battle-royale × sub-culture title — low dev-side priority for the region, a fragmented community, and design directions conflicting with the main solo mode that made balance tuning difficult and user frustration persistent.

▸ What I changed

Built a data-driven focus strategy grounded in player + market data, rolled out grassroots esports, creator partnerships, and community programs. Pre-validated the team-mode transition through data analysis, and added Tableau KPI dashboards plus AI/LLM localization to accelerate operations.

▸ Result

4× launch traffic, 210% of revenue target, +300% community participation, +25% ranked play — and a Western operating model that could be reused across the organization.
